Hybrid Heat Pumps UK: How They Work, Cost & the BUS Grant Position

A hybrid pairs a heat pump with your existing gas boiler. What it actually is, when it makes sense over a full ASHP, the honest downsides, and why the £7,500 BUS grant position is different.

A hybrid heat pump doesn't replace your gas boiler — it works alongside it. For most UK homes that can support a full air source heat pump, a hybrid is the wrong default choice: it costs more per unit of carbon saved and, as things stand, misses out on the £7,500 BUS grant. But for a specific set of hard-to-heat properties, it's a genuine, defensible option. This page explains where that line sits.

What a hybrid heat pump actually is

A hybrid installation adds an air source heat pump to a property that keeps its existing (or a new) gas boiler. Both appliances connect into the same heating system, and a control unit — sometimes built into the heat pump, sometimes a separate hybrid controller — decides which one runs at any given time, based on outdoor temperature, hot water demand, or running cost.

This is different from an air source heat pump with backup electric immersion (common on full ASHP installs for hot water top-up) — a hybrid's second heat source is the gas boiler itself, still connected to the mains gas supply and still capable of heating the whole house on its own if needed. The heat pump is usually sized smaller than it would be for a full replacement — it's designed to cover the bulk of the year's heat demand, not the coldest design-day peak. The boiler picks up the difference.

When a hybrid genuinely makes sense

A hybrid is worth considering — not as a compromise, but as the right answer — in a narrow set of situations:

  • Poorly insulated solid-wall properties. Solid-wall Victorian and Edwardian terraces without cavity insulation can have heat losses that make a full-size, full-time heat pump expensive to run efficiently on the coldest days. A hybrid lets the heat pump handle the mild-to-moderate months (most of the year) while the boiler covers the sharp cold snaps, without needing a full insulation retrofit first.
  • High flow-temperature radiator systems. Where a property's radiators are undersized for heat-pump-friendly flow temperatures (35–50°C) and a full radiator upgrade across every room isn't practical or affordable right now, a hybrid can run the heat pump at a flow temperature the existing radiators tolerate reasonably well, with the boiler stepping in when that's not enough.
  • Properties where a full retrofit is impractical. Listed buildings, homes mid-renovation, or landlords managing a phased upgrade across a portfolio may not be able to do a full heat pump conversion — new cylinder, radiator upgrades, possible internal wall insulation — in one go. A hybrid can be a lower-disruption interim step.
The hybrid controller reads outdoor conditions (or live running cost) and switches between the heat pump and the boiler automatically.

How the control strategy decides which appliance runs

Installers typically configure one of two switching strategies:

  • Temperature-led (balance point). The controller is set with a threshold outdoor temperature — commonly somewhere in the low single digits Celsius, depending on the property's heat loss and the heat pump's size. Above that temperature, the heat pump runs alone. Below it, the boiler takes over, either fully or in parallel with the heat pump.
  • Cost-led. Some newer hybrid controllers compare the live cost per kWh of running the heat pump against the boiler and switch to whichever is cheaper at that moment. This can shift the economics meaningfully depending on your electricity tariff and gas price — it's worth asking your installer whether the controller they're proposing supports this mode.

Get the balance point wrong and you either lose most of the running-cost benefit (boiler firing too often) or push the heat pump into inefficient territory on cold days (heat pump running too long past its efficient range). This is a genuine design decision, not a default setting — ask your installer to show you the modelled switchover point for your specific property, not a generic factory setting.

Typical cost

Hybrid installs typically run £6,000–£10,000 — lower than a full air source heat pump's £10,500–£14,500, because a working boiler, cylinder and most existing pipework are kept rather than replaced or upgraded. The heat pump component is usually smaller (and therefore cheaper) than one sized to cover the whole property alone.

The £7,500 BUS grant position — read this carefully

This is the detail that catches people out on hybrid quotes, so treat it as the single most important paragraph on this page.

The Boiler Upgrade Scheme is structured around the heat pump replacing your fossil-fuel heating system, not supplementing it. The general principle is that retaining a gas boiler as a designed, ongoing part of how the property is heated sits outside what the scheme was built to fund — as things stand, most hybrid installations complete without the £7,500 grant applied.

We're deliberately not stating a blanket rule here, because the exact eligibility position can depend on the specific configuration proposed and on scheme rules that can be updated. Do not accept a quoted "cost after grant" figure at face value. Before you commit to a hybrid quote:

  • Ask your MCS-certified installer to confirm, in writing, whether the specific hybrid system they're proposing is eligible — and get that confirmed before signing, not assumed.
  • Treat any "net cost after grant" figure on a hybrid quote as provisional until the installer has actually secured a voucher, not as a given.

The honest downsides

A hybrid is a genuine compromise, not a free upgrade. Be clear-eyed about what you're taking on:

  • You keep a gas bill and a gas connection. The standing charge doesn't go away, and you remain dependent on the gas network and gas price movements for part of your heating.
  • Two systems to maintain, not one. A hybrid means an annual boiler service (Gas Safe engineer) and heat pump servicing, potentially from two different tradespeople, with two warranties and two things that can go wrong.
  • A weaker carbon case. The boiler typically fires during the coldest weather — which is also when heating demand, and therefore emissions, are highest. A hybrid cuts gas use significantly compared with a boiler-only system, but it doesn't eliminate it the way a full heat pump does.
  • Usually no BUS grant. See above — this can materially change the cost comparison against a full ASHP once the £7,500 is factored in.
  • More complexity to understand. Two appliances and a switching strategy is more for a homeowner to get their head around than a single system, particularly if something isn't behaving as expected and you need to work out which appliance is at fault.

What to ask your installer

  1. Why is a hybrid being recommended for this property specifically, rather than a full ASHP?
  2. What's the modelled balance point, and how was it calculated for this house?
  3. Is the switching strategy temperature-led or cost-led — and can I see how it's configured?
  4. Is this specific system BUS-eligible, and can you confirm that in writing before I commit?
  5. What proportion of annual heat demand is the heat pump expected to cover?
  6. What are the servicing arrangements for both appliances — one contractor or two?
  7. If I insulate or upgrade radiators later, can this system be reconfigured toward a full heat pump?

A competent MCS-certified installer should be able to justify a hybrid recommendation against the alternative of a full air source or ground source system — not simply default to it because it's a smaller job. If they can't explain why your property specifically needs one, get a second opinion from another MCS-certified installer.

The bottom line

A hybrid heat pump is a legitimate answer for a specific problem — a hard-to-heat property where a full heat pump isn't practical yet — not a cheaper shortcut to the same outcome as a full ASHP. It typically costs less upfront, but usually misses the £7,500 BUS grant, keeps you paying for gas indefinitely, and delivers a smaller carbon reduction than a full system.
